5 Life Insurers That Tied Commission to Persistency

Persistency is Reshaping Insurance Commissions.

Following the IRDAI surrender-value norms of October 2024, five of the largest life insurers have already changed how distributor compensation works.

What each one did

HDFC LifeCommission clawback, deferral and rate reduction, varied by distributor relationship and persistency profile.
Axis Max LifeA gradient model: clawback for high-persistency performers, reduced rates for low performers, and incentives to move between the two.
ICICI Prudential LifeRevised structures closed with more than 95% of its distribution partners.
SBI LifeThe reward structure restructured rather than base commission — the same objective reached through a different instrument.
LICCommission rates realigned to persistency experience, alongside premium rate and minimum ticket-size changes.

Different instruments, one idea: commission should follow the policy that stays.

The half that gets less airtime

The strategic argument was the easy one. What follows it is arithmetic.

01
Measurement

Persistency at the checkpoint

The 13th and 25th month, applied per policy, per distributor, and rolled up to a payout decision that has to be defensible to the person receiving it.

02
Timing

Deferral schedules that run for years

A commission earned this month may not be fully paid for several. Meanwhile the scheme it was earned under changes, and the payee moves.

03
Reversal

Clawback restates closed periods

Recovering against a lapse means reopening a month already reported. Restating one month restates every month after it.

Applied across lakhs of payees, reconciled to the rupee, and evidenced to a statutory auditor. The policy decision was made in a boardroom. This part is not a boardroom problem.

Three questions worth asking internally

If you have already restructured, how is the deferral schedule calculated today? Not who signed it off. What computes it, every cycle, without a person in the loop.
When a clawback restates a closed month, what happens to the number that was reported?A recovery nobody can reconstruct is a dispute waiting for a trigger.
Could an agent see why their persistency-linked payout moved, without calling anyone?Opacity is what turns an arithmetic change into a distribution-trust problem.
